What an AI agent actually is (and is not)

A chatbot answers. An agent acts: it takes a task, uses your systems as tools, and produces a result a person would otherwise have produced by hand. The practical difference is that an agent needs access to your data and permission to do things — which is why agent projects are integration projects wearing an AI hat.

Three shapes cover most Dutch SME requests:

Intake agents — an order, quote request or invoice arrives as email or PDF in any layout; the agent extracts it, validates it and puts structured data in your system.
Answer agents — a customer or colleague asks something; the agent answers from your own documents rather than from the open internet, with a source it can show.
Follow-up agents — the agent watches for something that should have happened and did not, then drafts the chase. Unglamorous and frequently the highest payback.

The terms

These terms get used interchangeably and mean very different things in a quote. Knowing which one you want is worth an order of magnitude in price.

Two figures matter and most suppliers only quote the first. Market ranges below are published Dutch 2026 figures gathered on 5 August 2026, excluding VAT; treat them as orientation, not as our quote.

Running cost

The monthly number, broken down honestly

This is the part almost nobody publishes, and it is where quotes get misleading. For a typical Dutch SME agent, the actual running cost — API tokens, hosting, vector database — is usually only €22–€145 per month.

So when a monthly fee is €600, roughly €500 of that is not infrastructure. It is maintenance, monitoring and support, which is a legitimate thing to pay for — an agent that nobody watches degrades quietly as your documents, suppliers and edge cases change. But you are entitled to see the split. Ask any supplier: "what is infrastructure and what is your fee?" A supplier who will not break that out is charging you a margin they do not want to name.

Payback

What it returns, with the assumption stated

Published Dutch market figures put savings at 8–15 hours per employee per month on automated tasks, with payback typically inside 2–4 months for a well-chosen first agent.

The honest caveat: those numbers assume you picked a task that is genuinely high-volume and rule-based. The same build against a task performed twice a week pays back never. Before commissioning anything, count how many times a week the task actually happens and how long it actually takes — if that number is small, no agent will fix it, and any supplier who does not ask you for it is not scoping, they are selling.

When not to

Four cases where you should not have one built

Written against our own interest, because a failed first project poisons AI internally for years.

An off-the-shelf tool already does it. If your helpdesk software ships an AI reply feature, use it for a quarter before commissioning a bespoke one.
The process is not written down anywhere. You cannot automate a process that lives in one person's head — you will pay to discover it, then pay again to build it.
The underlying data is a mess. An agent on unreliable data produces confident wrong answers faster than a human produces uncertain right ones.
Nobody owns it internally. Agents need a person who notices when output drifts. No owner, no project.

Ask us these too:

"What is the monthly infrastructure cost versus your fee?" — see above; the split should be stated.
"Who owns the code and can we host it ourselves?" — get it in writing before, not after.
"What happens when the agent is unsure?" — the right answer is a human review queue, not a confident guess.
"Show me one you built that still runs a year later." — surviving production is the only real credential.
